A projector retrofit does not always need to make the inside of a headlight look heavily modified.
For many retrofit shops, the better result is the opposite: improve the projector system while keeping as much of the original headlight appearance as possible.
That is exactly what happens in our documented 2021–2025 Toyota Hilux application.
The original decorative shroud is retained and reinstalled around the new projector rather than replaced with a generic aftermarket cover. The result looks closer to the factory headlight while still allowing the internal projector system to be changed.
That sounds simple, but the shroud only fits properly when the projector, bracket and surrounding trim are positioned correctly.

Why Keep the Original Shroud?
Inside a projector headlight, the decorative shroud does more than hide the hardware.
It helps define the finished appearance of the lamp and covers the transition between the projector and the surrounding internal trim.
When a universal shroud is fitted unnecessarily, the result can sometimes look obviously modified. It may also require more cutting or additional work to make the new trim sit naturally inside the original housing.
In the 2021–2025 Toyota Hilux projector retrofit case, the original decorative shroud is reused.
That allows the headlight to retain more of its original internal styling after the retrofit is completed.
The important point is that retaining the OEM shroud is not simply a cosmetic decision. Its position has to work with the new projector installation.
Projector Position Affects Shroud Fitment
The documented Hilux setup uses a vehicle-specific metal bracket with the compatible projector mounted from the rear.
Once the projector is fitted, its position needs to be checked before the decorative shroud is secured.
If the projector sits too far forward, too far back or off-center, several problems can appear:
- the shroud may not sit evenly around the lens;
- one side may contact the projector;
- the visible gap around the lens may become uneven;
- the trim may place unwanted pressure on the lens cover;
- the finished headlight may look misaligned even if the bracket itself is installed.
This is why the shroud should not be treated as the last decorative part that simply gets screwed back into place.
It is part of the final fitment check.
The Shroud Should Sit Close — Not Be Forced Into Position
In the Hilux reference, the OEM decorative shroud is secured with self-tapping screws at the indicated mounting points.
The inner edge is positioned close to the lens cover, but it should not be forced against it.
That distinction matters.
Using screws to pull an incorrectly positioned shroud into place can create stress in the trim or place pressure around the projector area.
If the shroud does not sit naturally, the better approach is to stop and check:
- bracket orientation;
- projector mounting position;
- projector body dimensions;
- surrounding trim;
- retaining hardware;
- rear clearance.

Reuse the Factory Parts That Still Serve a Purpose
During the retrofit, the original projector assembly is removed, but not every factory component needs to be discarded.
The reusable trim and mounting pieces should be kept aside until the new bracket and projector have been test-fitted.
This is a small workshop habit that can prevent unnecessary problems later.
Throwing away an original trim piece too early may leave the installer trying to recreate a part that was actually meant to be reused.
For the pictured Hilux configuration, the finished assembly still relies on several original parts around the new projector installation. citeturn578408view0
Check the Shroud Before Resealing the Headlight
A headlight should not be resealed immediately after the projector turns on.
Before closing the housing, the finished internal assembly should be checked as a complete system.
That means looking at:
- projector alignment;
- low- and high-beam operation;
- wiring polarity;
- shroud position;
- clearance around the lens;
- rear projector clearance;
- adjustment movement.
It is much easier to correct a trim or alignment issue while the headlight is still open.
The Hilux housing shown in our case uses hot-melt sealant, so reopening the lamp after final assembly means repeating part of the heating and sealing process. citeturn578408view0
Taking a few extra minutes for the final internal inspection makes more sense than discovering a fitment problem after the housing has already been closed.

Keeping the OEM Look Depends on the Correct Parts
“Retaining the OEM shroud” should not be interpreted as meaning that any projector can be installed behind it.
The documented Hilux application uses a vehicle-specific bracket and a compatible projector format. The case shows a 3-inch square projector arrangement, and projector body dimensions, mounting pattern and rear clearance still need to be confirmed before ordering. citeturn578408view0
A projector that is too long, too wide or positioned differently can change the relationship between the lens and the original shroud.
That is why we prefer to confirm the actual headlight rather than match parts from the vehicle name alone.
For a Hilux retrofit, useful verification photos include:
- headlight label;
- front and rear of the headlight;
- original projector;
- internal carrier;
- decorative shroud;
- connector;
- available space behind the projector.
These details help confirm whether the bracket, projector and original trim can work together as intended.
The Best Retrofit Often Does Not Look Like a Retrofit
For professional shops, a clean finished appearance matters almost as much as getting the projector physically installed.
The goal is not always to make the modification visible.
In this Hilux application, the vehicle-specific bracket does the structural work while the factory decorative shroud is returned to its intended position around the new projector.
Once the headlight is closed, the modification remains largely inside the original assembly.
For the complete bracket orientation, projector installation and shroud mounting reference, see our 2021–2025 Toyota Hilux Projector Bracket Retrofit case.
For retrofit shops and distributors, checking the original headlight and trim before ordering is still the simplest way to avoid turning a clean retrofit into unnecessary rework.
